1. What does your process actually look like?

This is the single most revealing question you can ask. Agencies with a real process can walk you through it clearly: discovery, concepts, revisions, delivery, without hesitation. If the answer is vague or they can't explain how a project actually moves from start to finish, that's usually a sign they're winging it project to project rather than working from a system that's been tested and refined.

2. Who will actually be working on my project?

It's common for agencies to pitch with their most senior, most impressive team members, then quietly hand the actual work off to junior staff once the contract is signed. That's not necessarily a dealbreaker, but you deserve to know upfront. Ask directly who will be designing your project day to day, and who your main point of contact will be.

3. Can I see examples of similar work?

A big portfolio doesn't automatically mean the right fit. An agency full of beautiful fashion brand work isn't necessarily equipped to design a fintech product, and vice versa. Relevance matters more than volume. Ask to see work that's actually close to what you're building, in industry, complexity, or goals.

4. How do you handle feedback and revisions?

Every project involves rounds of feedback, that's normal and healthy. What matters is how it's handled. Ask how many revision rounds are included, what the turnaround time looks like, and what happens if you and the agency disagree on a direction. Getting clear answers here now saves a lot of friction later.

5. What happens after the project is delivered?

Some agencies disappear the moment final files are sent over. Others offer ongoing support, maintenance, or at least a proper handoff with documentation and training. Neither approach is automatically wrong, but you need to know which one you're signing up for before the project starts, not after.
